The "Three before Me" Rule

If you're leading a discussion and want to encourage others to contribute their thoughts, suggestions and input, a good rule to keep in mind is "Three before Me."


In other words, ask your question, wait, allow time for three people to share their thoughts - you may have to encourage some input - before you state your own opinion.


The most seasoned leaders, Ronald Reagan comes to mind, never state their own opinions in meetings. They use meetings to gather the input of their teams.


Once a leader states their own opinion, the discussion is pretty much shut down.
